I'm in about the same situation. Though recently I've seen surplus or re-man cummins at Hasselmans for $12 to $14k bobtail which is only $2k or more than new 8.1L Crusaders.
If your looking at staying with gas, keep the 454, its a good proven block. You can put the $$ into redoing the engine beds, clean paint new support rails. Use your existing trannies or have them rebuilt, get new or rebuilt long blocks & probably come out for under $15k total. Get a flowscan/navman fuel flow meter and pay attention to running efficiently. (for now this is my plan for when I HAVE to do something). The only trump is having to replace most of your accessories (heat exh., alt, etc).
Good Luck,
John
